Feeling is the moat

When AI makes every feature cheap to copy, what's defensible in consumer software is how it makes people feel.

When an AI tool can copy your features in an afternoon, product moats change.

For twenty years, tech teams fought over build speed. Parity took six months. Today, models write clean code in minutes. AI tools pushed the cost of making text, art, and UI to zero. When anyone can flood the market with volume, volume gives you no edge.

The quick response from builders is to retreat into taste. I held that belief myself. It is tempting to claim human designers add magic delight to an interface. That defense fails as models learn visual polish. Real moats live in a built system of human attachment.

The collapse of the lower tiers

Aarron Walter mapped product needs in Designing for Emotion (2011). Software must be functional, reliable, usable, and pleasurable. For years, firms won by mastering the bottom three tiers.

AI is making those lower tiers standard. Basic code works out of the box. Usable layouts converge because tools apply standard rules by default. Ben Thompson showed in Aggregation Theory (2015) that when costs hit zero, value shifts to user demand.

When lower tiers turn into cheap tools, competition moves to the top tier. Don Norman explained this in Emotional Design (2004). Surface design reacts to looks. Deep design anchors to memory and pride.

What the data shows

Data from lab tests and app metrics shows how bonds form. The findings span three distinct categories:

The controlled behavioral studies. Tests show that human bonds need real effort. Michael Norton, Daniel Mochon, and Dan Ariely showed in The IKEA Effect (2012) that people value items they build far more than pre-made goods. This matches Leon Festinger’s classic work in A Theory of Cognitive Dissonance (1957) on effort justification: people place deep personal value on goals that demand real labor. The limit here is simple tasks: building physical boxes differs from software habits.

The observational platform metrics. Real app metrics show that retention tracks personal commitment rather than speed. Duolingo’s S-1 filing (2021) showed that over 50% of daily active users keep a streak of seven days or longer. Users log in to protect their tenure rather than lesson volume. In the same way, Strava’s Year in Sport (2020) showed that group athletes logged 2.5 times more active days. The limit here is observational: strong metrics in fitness and learning apps may not fit every tool.

The personal-experience baseline. Games show how daily social habits lock in user loyalty. Nintendo built Animal Crossing (2020) around a real-time clock and shared islands, selling 31 million copies. Dr. BJ Fogg showed in Tiny Habits (2020) that tying small actions to daily routines builds habit before emotion forms. Robert Frank noted in Microeconomics and Behavior (2005) that status signals are credible only when costly to fake. The limit here is leisure play: game rules work best in voluntary social settings.

The three mechanics of attachment

To build a real moat, software needs three loops:

  1. Scarce earned friction. People value what took personal work to finish. A running PR, a finished skill tree, or hard mastery cannot be made for you. When an AI tool solves the task in one tap, it kills the user’s pride.

  2. Synchronous social coordination. Habit forms through shared social ties. When software links a group’s daily rhythm, a rival cannot steal a user without moving the whole circle. The code is cloneable, but the living group is not.

  3. Non-transferable identity capital. Users build years of personal history, reputation, and choices inside a system. A clone with identical UI forces the user to reset their history to zero.

The trap of frictionless automation

Many product teams make a fatal mistake. They see friction and automate it away.

If you let an AI bot log a workout, finish a lesson, or write a note, you give the user back thirty seconds. In exchange, you destroy their psychological bond with your product. Frictionless software is instantly replaceable software.

When an action takes zero effort, it creates zero bond. The user feels no ownership of the result. They will drop your tool the moment another UI appears.

Where defensibility lives

When code is cheap, features are baseline utilities. If a user can move to a fresh clone and get the exact same feeling, you built a commodity tool.

Competitors can clone code in an afternoon. They can copy interface layouts, match features, and generate endless content.

What a competitor cannot copy is the user’s personal investment. It is the pride of an unbroken chain, the presence of your team, and the record of who you became while using the tool.

They can copy the streak mechanic. They can’t copy my streak.
